Look at the work behind the growth
Are orders increasing for a stable family of assemblies, or is the business taking on more varied fabrication? Repeat seams and judgment-intensive fitting place different demands on the operation.
Define the portion that could reasonably be considered for automation. Keep the rest of the work in the staffing discussion. A robot's proposed role should be specific enough that the team can explain what it would do each week.
Compare capabilities, not headcount
Miller discusses robotic welding benefits for smaller shops, but that does not establish a universal labor substitution rate. The business case should reflect the complete production arrangement and the people still required to support it.
Manual capacity can bring broader fabrication skills. A prepared robotic method can serve a defined repeat workload. Determine which capability is limiting your operation and how the alternatives would address that constraint.

Worked example: similar hours, different needs
Imagine two departments each adding 20 hours of weekly demand. One receives more of a stable assembly; the other receives unrelated fabrication requiring substantial fitting. The total hours are identical, but the proposed role for automation is not.
The first has a clearer recurring candidate. The second may still contain a useful repeat subassembly, but that must be identified rather than treating all additional hours as robotic work. The example is hypothetical and does not establish labor savings for either department.
Evaluate the operating plan, not just the purchase
Identify the people still needed for preparation, handling, and acceptance activities. Determine how any available time would be used and whether that plan fits the daily schedule. Avoid counting an existing employee's whole day as released because only one portion of the job moves to the cell.
A seven-axis welding review can establish the geometric scope of a candidate operation. The staffing decision then needs to reflect that actual scope, rather than assuming a fixed number of welders can be replaced by a robot category.
